SEO ROI measures how much organic search returns relative to what it costs. The formula is profit attributed to SEO minus the investment, divided by the investment. But with AI answers, part of the return happens before the click and escapes analytics. So this guide shows how to calculate and measure SEO and GEO ROI, attribute sales and present the results.

In short

  • To calculate SEO ROI, use (gross profit attributed to organic − investment) ÷ investment × 100. Include team, agency and tools in the cost, and use margin, because revenue inflates the result.
  • In Leadster’s study of 2,425 sites in Brazil, AI brought only 0.10% of 2025 visits but converted 7.80% into leads. Meanwhile, Google, counted separately from organic, converted 3.4%.
  • In GA4, a direct visit only gets credit when the whole path is direct. So the question “How did you hear about us?” records the AI conversation that analytics can’t see.
  • For leadership, show the SEO ROI you can measure as a floor. Then, separately, show presence in AI answers, branded searches and sales that mention AI.

How do you calculate SEO ROI?

Add up everything SEO cost in the period and the gross profit from sales attributed to organic. Then apply the formula: (attributed gross profit − investment) ÷ investment × 100. So an ROI of 100% means every R$1 invested came back and brought another R$1 in profit.

The investment goes in whole, in four lines:

  • People: internal team hours times the hourly cost, including writing and development.
  • Agency and freelancers: retainers and projects in the period.
  • Tools: SEO, analytics and AI monitoring.
  • Production: content, design and technical fixes on the site.

The return, on the other hand, is gross profit, not revenue. In a store, for example, use GA4 organic revenue minus the cost of goods sold. In lead generation, however, multiply organic leads by the close rate, the average deal size and the margin.

How do you build an SEO ROI spreadsheet?

The table below helps you calculate SEO ROI in a spreadsheet, with a lead generation example.

Spreadsheet lineExampleWhere to find it
Organic leads per year600GA4 or CRM
Close rate10%CRM
Average deal sizeR$ 5,000Finance
Gross margin40%Finance
Attributed gross profitR$ 120,000600 × 10% × 5,000 × 40%
Investment per yearR$ 80,000Team, agency and tools
ROI50%(120,000 − 80,000) ÷ 80,000

The numbers are illustrative. With revenue instead of profit, however, the same case would show 275%. So the math you use to calculate SEO ROI works for any channel or campaign: swap in the investment and the attributed profit.

The weakest line is usually the close rate. RD Station surveyed sales teams for its Panorama de Marketing e Vendas 2026 (Marketing and Sales Panorama). Among the teams that responded, 54% don’t use a CRM. In addition, a quarter of respondents don’t know or don’t measure their opportunity-to-sale conversion rate. RD Station sells a CRM. Without that data, therefore, you can’t calculate SEO ROI all the way to the sale, and the math stops at the lead.

How do you measure SEO and GEO ROI when AI sends no click?

To measure SEO and GEO ROI, split the return into two parts. First, there is the click that still happens, from AI assistants and Google’s AI Overviews. That click goes into ROI like any other channel. Second, there is the influence without a click. It shows up later in branded searches, direct visits and customers who say “I saw it on ChatGPT.”

If the term is new, start with the guide to what GEO is, which explains how AI answers choose their sources.

Many searches already end without a click. According to SparkToro, 68% of US Google searches ended without a click from January to April 2026. The data came from Similarweb. Rand Fishkin, SparkToro’s co-founder, announced a book on zero-click marketing in the same post. Even so, in his view, a site’s content still matters without the visit:

“Even as traffic falls, the influence your site’s content has on AI responses and all of Google’s zero-click features remains.”

Rand Fishkin, SparkToro (2026)

How much is a click from AI worth?

The click that remains, however, tends to be worth more. Brazilian outlet Mundo do Marketing reported on Leadster’s Panorama de Geração de Leads no Brasil 2026 (Lead Generation Panorama). According to the report, the study analyzed 2,425 sites and 173 million visits in 2025. Generative AI made up only 0.10% of visits, and ChatGPT accounted for 78.4% of that traffic.

On the Leadster page, AI converted 7.80% of visits into leads. So the channel brought in 2.5 times more leads than its share of traffic. Meanwhile, Google, which the study counts separately from organic, converted 3.4%. The data comes from sites that use Leadster’s platform, and Leadster sells lead generation software.

Citations also go along with more clicks. Seer Interactive, a search marketing agency, tracked 53 brands from January 2025 to February 2026. With an AI Overview on the page, cited brands got 120% more organic clicks per impression than when the summary left them out. Still, they got 38% fewer clicks per impression than informational searches without a summary. Seer itself warns that this is correlation, because higher-authority brands also earn more citations.

In the math, AI clicks enter with each channel’s real conversion rate. Also track the landing page conversion rate of visitors who come from AI, because it changes the value of each visit. Influence without a click, on the other hand, stays out of the SEO ROI you can measure and appears in the next sections.

Which metrics prove the value of AI visibility?

Use three layers, in the order the buyer moves. First, presence shows whether the brand appears in AI answers and earns citations. Then, traffic shows visits from assistants and AI Overviews. Finally, business shows leads, sales and branded searches. Only the last layer goes into ROI, while the other two explain how you got there.

  • Presence: presence rate, citation rate and share of voice against competitors, using fixed prompts repeated every month.
  • Traffic: sessions and conversions from assistants in GA4, as well as impressions in AI Overviews and AI Mode in Search Console.
  • Business: clicks on branded searches in Search Console, leads that mention AI in the form and the CRM, and gross profit in finance.

The presence layer follows the protocol to measure brand mentions and citations in AI, with fixed prompts, several runs and a margin of error. Share of voice in AI shows the brand’s slice of the answers, compared with competitors.

How do branded searches enter the math?

Branded searches connect presence to business. In November 2025, Search Console added a branded queries filter to the Performance report. Then, in March 2026, the filter reached all eligible sites. It separates queries with the brand name, misspellings and the brand’s own products. However, an AI-assisted Google system does the classification and can make mistakes. In addition, the filter doesn’t appear in subdomain or path properties, or for sites with low search volume.

Google itself asks site owners not to focus only on clicks. In a May 2025 post, it recommends looking at conversion indicators such as sales, signups and information lookups about the business. Google also says clicks from pages with AI Overviews are higher quality, but it doesn’t share the numbers. After all, Google has a stake in that assessment.

To build the full dashboard, start from the digital marketing KPIs leadership already tracks and add the presence layer.

How do you attribute sales that started in an AI conversation?

Combine three sources, because none of them sees the whole path. GA4 shows the click that comes from an assistant. On the other hand, a “How did you hear about us?” question in the form and the CRM records the conversation without a click. Finally, branded searches show the effect that appears later, on Google.

Since May 2026, GA4 has had an AI Assistant channel, with visits from assistants such as ChatGPT and Gemini. The guide to AI traffic in GA4 shows what this channel leaves out. For example, clicks from AI Overviews and AI Mode remain in Organic Search. Similarly, visits with no referrer and no UTM fall into Direct.

According to GA4 help, no attribution model gives credit to direct visits, unless the path has only direct visits. In addition, the first-click and linear models left GA4 in November 2023. So someone who read a recommendation in ChatGPT, searched for the brand and clicked the organic result becomes an organic search sale.

How do you record the conversation analytics can’t see?

No attribution model solves this alone. That is why you should add an open “How did you hear about us?” field to the contact form and the CRM. Then classify the answers that cite ChatGPT, Gemini, “an AI” or similar terms. The field depends on the customer’s memory, but it records what no tracking can see.

Finally, compare branded search clicks with presence in AI answers month by month. If both rise together, that is a signal, not proof, because campaigns, press and seasonality also move branded searches. A drop in organic traffic with stable branded searches calls for a different diagnosis.

How long until SEO and GEO return the investment?

SEO usually takes months to pay off and builds results for years, because old pages dominate Google’s top results. In GEO, on the other hand, citations change within weeks, both up and down. That is why you should measure SEO ROI over 12 months and track presence in AI answers every month.

Ahrefs tracked 1 million new pages that its crawler saw in September 2023. Only 1.74% reached Google’s top 10 within a year. In another cut, with 2 million English pages with text, the rate was 6.11%. In addition, of the pages that reached the top 10, 40.82% got there in the first month.

Old pages, in fact, dominate the top. In a sample of 1.3 million US keywords, 72.9% of the pages in the top 10 were more than three years old. Ahrefs sells SEO tools.

How long does a citation last in AI?

In GEO, the pace is different. Scrunch, together with Stacker, analyzed 3.5 million citations in AI answers from September 2025 to March 2026. Across platforms, AI stopped citing half of the sources from a given week in about 4.5 weeks. In ChatGPT, this took 3.4 weeks, while in Perplexity it took 5.8. Scrunch sells AI monitoring, and Stacker sells content distribution.

Agree on both paces with leadership. So measure the financial SEO ROI over 12 months, against a baseline from before the project. Track presence in AI answers every month, by contrast, because it shows early whether the work pays off or a citation is gone.

How do you compare SEO returns with AI ads?

Compare the cost per sale of each channel in the same period, with the full cost and the same margin. Paid media is easier to measure, but results stop when the budget runs out. Organic, on the other hand, takes longer and keeps paying off after the page goes live.

AI has also opened up paid space. Since August 2026, ads in ChatGPT have been running in Brazil, according to OpenAI. The company says the ads appear as sponsored, separate from the answer, and don’t influence what ChatGPT answers. In other words, the ad doesn’t buy the citation. To set up the account and measure ad sales, follow the steps on how to advertise on ChatGPT.

AI Max in Google Ads uses AI to expand the searches it matches and to adjust headlines and landing pages. In the Portuguese version of Google’s help, by the way, the feature goes by IA Max. According to Google, advertisers who turn it on typically see 14% more conversions or conversion value at a similar CPA or ROAS. The figure comes from Google internal data from 2025, for non-retail advertisers, and Google sells the ads.

To compare, divide each channel’s investment by the sales attributed in the same period. In paid media, add the budget and the management cost, while in organic the four spreadsheet lines go in. Finally, consider what remains afterward: a published page can keep bringing in sales without new budget.

How do you present SEO ROI to leadership or clients?

Present the SEO ROI you can measure as a floor and keep estimates separate. After all, a conservative number with a clear method holds up better to finance questions than a projection without a source. One page is enough: ROI for the period, presence with a margin of error, signs of influence and next steps.

  1. Measured ROI: gross profit from sales attributed to organic and AI, against the full cost, that is, the floor.
  2. Estimated range: sales where the customer mentioned AI in the form, shown as a range with the assumption in writing.
  3. Presence in AI answers: presence rate, citation rate and share of voice, with a margin of error and a baseline.
  4. Signs of influence: branded search clicks and AI Overview impressions, month by month.
  5. Cost per sale: organic versus paid media, in the same period.
  6. Next actions: what changes this quarter and what you expect to measure.

The SEO report for clients follows the same order every month. An SEO dashboard in Looker Studio can bring GA4, Search Console and the prompt spreadsheet together on one screen.

At an agency, in addition, the report supports the contract renewal. The guide to GEO for agencies shows how to separate what the agency delivered from what AI started to answer.

What we found when we analyzed 7 Portuguese-language pages on SEO ROI

We analyzed 7 Portuguese-language pages that explain SEO ROI. All of them showed up in searches for “roi de seo” (SEO ROI) and variations. However, only one mentions AI answers and zero-click searches. None suggests measuring brand presence in AI answers, and none mentions GA4’s AI channel.

Four show how to calculate SEO ROI, and all four use revenue in the math. Only one, however, notes that profit margin changes the result. Three cover attribution, while two separate branded searches. In addition, two cite an average or median ROI for SEO, of 748% and 22 to 1, with sources from agencies and industry blogs. Finally, four have no update in 2026.

Frequently asked questions

What is the difference between ROI and ROAS?

ROI compares profit with the whole investment: team, agency, tools and media. ROAS, by contrast, divides revenue only by ad spend. So ROAS works for evaluating paid media, while ROI compares channels, including SEO and GEO, which barely have a media budget.

What is a good SEO ROI?

A good SEO ROI depends on margin, sales cycle and industry, and we found no public benchmark with a clear method. Of the 7 pages we analyzed, two cite 748% and 22 to 1, but with sources from agencies and blogs. So compare SEO ROI with past periods and with your own paid channels.

Can you measure GEO ROI separately from SEO ROI?

Only in part. GA4 separates visits from assistants such as ChatGPT and Gemini, but clicks from AI Overviews stay in organic search. So the safest approach is to calculate a single SEO and GEO ROI and report GEO indicators separately.

How do you calculate content marketing ROI?

To calculate content marketing ROI, use the same formula as SEO ROI. On the investment side, for example, include writing, design, tools, distribution and team hours. On the return side, include gross profit from sales that went through content pages. See also how to measure content marketing beyond traffic.
