The digital marketing KPIs that prove results in 2026 tie investment to revenue. They cover acquisition, conversion, revenue, retention and brand presence in AI answers. On the other hand, CTR and average position, two classic SEO KPIs, mislead when AI answers before the visit. Here is how to define each KPI, where the data comes from and which ones mislead.

In short

  • Digital marketing KPIs need a formula, a data source and a target. For example, conversion comes from GA4, while CAC comes from the CRM and finance.
  • In RD Station’s 2026 Panorama, a survey in Brazil, 37% of marketing teams had no goals. Meanwhile, 73% of the teams with goals missed them in 2025.
  • Reach, bounce rate and two SEO KPIs, average CTR and average position, mislead when they stand alone. After all, in a Pew study, US users who saw an AI summary clicked a result in 8% of visits. Without a summary, the rate was 15%.
  • To show up in ChatGPT and Google’s AI answers, set a presence target above the baseline, not a position target.

What are the main digital marketing KPIs?

The main digital marketing KPIs cover five stages: acquisition, conversion, revenue, retention and AI visibility. For each one, define the formula, the data source and how often you read it, as in the table below. After all, a number with no source and no target is just a metric, not a performance indicator.

How do you measure acquisition and conversion KPIs?

Among digital marketing KPIs, CAC depends the most on data from outside the ad platforms. After all, it adds up media, agency, tools and salaries, in both marketing and sales. So agree with finance on which costs go in, and keep the same rule every month.

For conversion, on the other hand, use the GA4 definitions. According to Google Analytics help, the session key event rate divides sessions with a key event by total sessions. In other words, before you measure, mark the submitted form, the order or the purchase as a key event.

However, this setting doesn’t apply to past data. According to Google, marking an event as a key event affects reports from that moment on, without changing historical data. So the baseline only starts after you mark the event.

According to Leadster, the median lead conversion rate was 3.07% in 2025, across 2,425 sites in Brazil. However, the data comes from sites that use the company’s platform, and Leadster sells lead generation tools. Since landing page conversion rates vary by industry and channel, compare against your own history first.

How do you measure revenue and retention KPIs?

For revenue, ecommerce uses GA4 purchase revenue, which adds up purchases and subscriptions and subtracts refunds. In B2B sales, however, revenue lives in the CRM: pipeline from marketing, closed deals and average deal size. In every case, state which attribution model gave each channel credit, because each model splits revenue differently.

ROI closes the math with profit, not revenue. The full formula, with team and tool costs, is in the guide to SEO and GEO ROI.

For retention, churn shows the share of customers you lost, while repeat purchases show who came back. In GA4, the LTV metric adds up revenue from each user’s purchases over time. In recurring contracts, however, the reliable LTV data sits in billing.

Which SEO KPIs still matter with AI answers?

The SEO KPIs that still prove results reach the business: clicks, branded searches, engaged sessions and key events from search. Impressions and position, on the other hand, have become visibility signals. After all, an AI answer can settle the question without any click.

  • Clicks and branded searches: Search Console separates branded and non-branded queries. According to Google, the filter helps measure brand recognition, but its AI-assisted classification can make mistakes.
  • Engaged sessions and key events: these come from GA4. An engaged session lasts longer than 10 seconds, has a key event or has 2 or more page views.
  • Impressions in AI answers: Search Console’s generative AI report shows impressions in AI Overviews and AI Mode. However, it has no clicks or queries. Among SEO KPIs, it is the only Search Console data that separates AI answers from regular search.
  • Organic leads and revenue: GA4 and the CRM show how much search brought in sales, not just in visits.

So read SEO KPIs like the other digital marketing KPIs: business first, then visibility. The Search Console guide to AI Mode and AI Overviews shows how to separate AI’s effect page by page.

Which digital marketing metrics measure AI visibility?

AI visibility enters digital marketing KPIs through three measures: presence in answers, traffic from assistants and citations in search engines. Since each comes from a different source, the dashboard combines the monitoring tool, GA4, Search Console and Bing Webmaster Tools.

  • Presence and citation: the share of answers that name the brand or cite the site, in a fixed prompt list. The protocol to measure brand mentions and citations in AI shows the number of prompts and the margin of error.
  • Competition: AI share of voice divides brand mentions by mentions of the brand and its competitors, in the same prompts. So the target stays relative to the market.
  • Assistant traffic: GA4’s AI Assistant channel separates visits from assistants such as ChatGPT and Gemini. But some of them land in Referral, Unassigned or Direct, as the guide to AI traffic in GA4 shows.
  • Citations in Copilot: AI Performance in Bing Webmaster Tools counts how often your content appears as a source. According to Microsoft, that includes Copilot and AI summaries in Bing.

Likewise, GEO metrics complete the picture with the sentiment and accuracy of the answers. When the prompt volume grows, however, data collection moves to one of the GEO tools.

How do you set a goal to show up in ChatGPT and Google’s AI answers?

Set the goal as a presence rate above the baseline, always measured with the same prompt list. On Google, on the other hand, the goal uses AI Overviews and AI Mode impressions, which SEO KPIs already cover. Then tie both to a business KPI, because presence without sales won’t convince leadership.

  1. Measure the baseline. Run the prompt list for one to three months, on the same engines and against the same competitors.
  2. Pick one indicator per engine. For example, use the presence rate in ChatGPT and Gemini, and generative AI impressions on Google.
  3. Set the target in percentage points. For example, the brand goes from 18% to 25% presence in the quarter (illustrative numbers).
  4. Account for the margin of error. Only count a rise larger than the margin, confirmed the following month, as progress.
  5. Tie the goal to the business. Track AI sessions, branded searches and leads that mention AI in the form at the same time.

As with other marketing KPIs, don’t promise a position. After all, the same question gets different answers on each run. Only the average of many prompts shows a trend. Likewise, the Google goal measures exposure, since the generative AI report has no clicks.

Which digital marketing KPIs mislead?

Digital marketing KPIs mislead when they move without touching revenue. Examples include reach, followers, lead volume, average CTR and bounce rate. They help the team diagnose, but they don’t prove results. After all, each one can improve while sales and customers stay flat.

On social media, for example, the imbalance shows up in RD Station survey data from Brazil. In its 2026 Panorama, 75% of the 955 respondents measure reach frequently. However, only 41% frequently measure sales attributed to social. RD Station sells marketing and CRM software.

Lead volume misleads too. In Leadster’s Panorama, the rate of leads that managers considered disqualified was 33% for Google. For Meta Ads, on the other hand, the rate was 27%, according to Brazilian outlet Mundo do Marketing. So count qualified leads and opportunities in the CRM, not just form fills.

Why do CTR, average position and bounce rate mislead?

CTR and average position are the SEO KPIs that mislead the most today. Pew Research Center analyzed the browsing data of 900 US adults in March 2025. Users who saw an AI summary clicked a traditional result in 8% of visits, versus 15% for those who didn’t. Therefore, compare CTR by query, not the site average.

Average position also distorts. According to Search Console help, an AI Overview occupies a single position, and all links in it get that position. So the site average can improve with no change in the blue links.

Finally, in GA4, bounce rate is the percentage of non-engaged sessions. In other words, an eight-second visit that only grabbed the phone number counts as a bounce. The exception is when the phone click is a key event. Likewise, a screenshot of a ChatGPT answer proves nothing, because the answer changes on each run.

Which digital marketing KPIs go to leadership and which stay with the team?

Leadership gets five to eight money and market KPIs: revenue or pipeline, CAC, retention, ROI and AI share of voice. Meanwhile, the team keeps the metrics that explain those numbers. As a result, the meeting discusses decisions, not charts.

  • Leadership, monthly or quarterly: attributed revenue or pipeline, CAC, churn or LTV, period ROI and competitive AI share of voice.
  • Team, weekly or monthly: CPL, CTR and position by query, engaged sessions by channel and presence by engine and prompt. Routine SEO KPIs live here.

Many teams, however, don’t even have goals. In the 2026 Panorama from RD Station, 37% of marketing teams had no set goals. In addition, 73% of those with goals missed their 2025 goals. At the same time, 35% named proving marketing results as one of their biggest pain points.

The difficulty lies in the math itself. In the maturity chapter of the same study, 56% reported difficulty analyzing the conversion rate by funnel stage. For CAC, the figure was 54%. These questions had 1,351 respondents, in a study of 2,790 professionals in Brazil with a 2.5% margin of error.

In agencies, the SEO report for clients follows the same split: one page for decision-makers, the detail for the team.

Is there an example of a digital marketing KPI dashboard?

Yes, a marketing KPIs dashboard fits on one page: four number blocks and one next-steps block. Each number block shows the month’s value, the target, the change and the data source. The example below works for a B2B software company, with tweaks for a franchise chain.

  1. Results: pipeline generated, closed revenue, CAC and ROI for the month, against the target.
  2. Funnel: qualified leads, lead-to-opportunity rate and cost per lead.
  3. Customers: churn and expansion revenue, which come from billing.
  4. Search and AI: branded searches, presence rate and AI share of voice.
  5. Next steps: what changes next month and why.

In a food franchise chain, for example, the results block shows orders and average order value per location. The search and AI block also uses local prompts with city and neighborhood, since customers ask where to eat nearby. SEO KPIs go in the same block, next to branded searches. An SEO dashboard in Looker Studio can bring GA4 and Search Console together, with the prompt spreadsheet alongside.

What we found when we analyzed 8 pages on digital marketing KPIs

We analyzed 8 Brazilian Portuguese pages on digital marketing KPIs. All of them showed up in searches for “kpis de marketing digital” and variations. None of them lists brand presence in AI answers as an indicator, and none explains how AI changes SEO KPIs. Likewise, none mentions GA4 in the text. Three treat bounce rate as a site indicator without explaining the current definition.

In general, the pages don’t say where the data comes from. Only three name Google Analytics or a CRM as the source of any KPI. On the other hand, four warn about vanity metrics, and three include a retention KPI, such as churn or LTV. Finally, none has an update from 2026: the most recent dates from January 2025.

Frequently asked questions

What is the difference between a KPI and a metric?

A metric is any number you measure, such as sessions, likes or clicks. A KPI is the metric you pick to track a business goal, with a formula, data source and target. For example, sessions are a metric, while cost per lead with a quarterly target is a KPI.

How many digital marketing KPIs should you track?

Only a few: take five to eight digital marketing KPIs to leadership, with one or two per funnel stage. The team can track more supporting metrics, such as SEO KPIs, CPL and presence by prompt. That’s because they explain the main KPIs.

How often should you review marketing KPIs?

Read your KPIs every month, and review the list and the targets every quarter or when the business goal changes. For AI visibility, for example, keep the same prompt list for the whole quarter. That way, each month compares with the previous one.
